Structured Interview Guide for Small Hiring Teams

A structured interview is a planned conversation in which the team tests job-related criteria consistently. For a small team, that means each stage has an owner, comparable candidates answer essential questions and the next decision can be explained.

Structure does not eliminate bias, guarantee fairness or predict performance. It gives the team a shared reference for questioning assumptions. Keep it proportionate, record uncertainty and use human judgement.

Start with a frozen, job-related brief

Before scheduling interviews, save a dated version of the approved hiring brief. List the outcome, capabilities and genuine operating constraints. Separate must-haves from nice-to-haves, and write what an observable answer could show for each must-have. A title or keyword is not proof of ability.

Do not change a criterion because one candidate has an interesting background. If the role changes, record the reason, approver and version, then apply it consistently. Agree adjacent routes before interviews. Treat missing information as unknown and assign a verification question.

Assign one owner to each part

Give every stage a named interviewer and decision owner. One person can hold several roles, but responsibilities remain explicit. The stage owner prepares the question, stays on the criterion and submits notes. Name owners for follow-ups, candidate communication and disposition; a specialist can advise without being the sole decision-maker.

Give each interviewer a small set of criteria. A handoff should confirm brief version, stage purpose, question owner, note deadline and escalation route.

Use common questions and anchored labels

Prepare essential questions in advance and ask the same core question for each comparable candidate. Follow-ups can clarify actions, constraints, trade-offs and result. Do not force a rigid script: a reasonable adjustment or alternative format may help demonstrate the same capability. Ask privately what change is needed, share necessary logistics and follow policy. This is general guidance, not jurisdiction-specific legal advice.

Use plain evidence labels rather than a numerical formula. Supported means a concrete answer addresses the criterion; adjacent means a transferable route needs checking; unknown means it was not established; and contradicted means reliable evidence conflicts and needs review. Labels describe evidence, not worth or future performance.

Capture independent notes before discussion

Ask each interviewer to finish notes before reading colleagues' recommendations or joining the debrief. Record the question, concise answer, evidence, label and one uncertainty. Separate observation from interpretation: describing the rollback and monitoring change is more useful than labelling someone a good communicator. Mark a criterion not assessed; a blank is not negative evidence.

Limit notes to job-relevant information. Exclude protected or sensitive characteristics, speculation and irrelevant proxies. Restrict access and follow privacy and retention processes. The aim is an evidence handoff, not a transcript.

Calibrate disagreements by criterion

In the debrief, compare evidence before recommendations. Ask each reviewer to name the criterion, answer and interpretation behind a disagreement. Classify it as a definition problem, evidence gap, adjacent route or operating constraint. Clarify the question, review the source or assign a follow-up instead of averaging views into a false score.

The decision owner records brief changes and whether the team will verify, hold or proceed. Keep unresolved disagreements in the record. Structure makes an open point visible; it does not make a conclusion correct.

Document the next action

End every candidate record with one human-owned action: progress, verify, hold, revise the brief or close for a job-related reason. Add owner and due date. Preserve the brief version, labels and rationale so a later reviewer can understand what changed.

Is this the same as an interview scorecard?

No. This guide plans stages, ownership, questions and debriefs. A scorecard records assessment; a hiring brief defines the role and a notes template captures observations.
